Owner-Side Advisory vs Operator-Led Advisory: Understanding the Difference Before You Sign Anything

The distinction between owner-side advisory and operator-led advisory is fundamental. It determines whose interests are being represented, whose advice you are getting, and whose incentives are shaping the decisions being made. Yet many hotel owners do not fully understand the difference - or the consequences of getting it wrong.

What Operator-Led Advisory Actually Means

Operator-led advisory is advisory that originates from or is shaped by the interests and perspectives of the hotel operator. The operator's knowledge of their own systems, their own brand standards, their own preferences and their own commercial model is the lens through which recommendations are made.

This is not inherently bad. Operators have deep expertise in how to run hotels. But operator-led advisory is optimised around how to run the hotel according to the operator's playbook, not necessarily around how to build the asset in a way that serves the owner's long-term commercial interests.

The distinction becomes particularly acute in areas like F&B concept development, staffing structures, capital expenditure decisions, and pre-opening planning. In each of these areas, the operator's knowledge and their advice is oriented around how to open their hotel well. Not necessarily around how to build the owner's asset in a way that generates the best long-term return.

What Owner-Side Advisory Actually Means in Practice

Owner-side advisory means the advisor's mandate is explicitly and exclusively to represent the owner's interests. Not the operator's interests. Not the developer's interests. The owner's.

In a development context, it means challenging assumptions, testing financial models, and ensuring that the owner's capital is being deployed in a way that serves the owner's objectives. In an ongoing asset management context, it means tracking performance against benchmarks, holding the operator accountable to agreed standards, and identifying where the asset is underperforming relative to its potential.

The value of this is most visible in situations where something is going wrong or where a significant decision is being made. When the operator is proposing a significant capital expenditure, when pre-opening costs are running over budget, when F&B performance is lagging, or when a strategic repositioning is being considered - that is when owner-side advisory earns its value.

The Grey Area: Consultants Who Work Both Sides

A significant portion of the hospitality consulting market sits in a grey area. Consultants who have relationships with both operators and owners. Consultants who do advisory work for operators in one context and advisory work for owners in another. Consultants who are funded by operators but claim to represent owner interests.

When you are assessing a consultant for an owner-side advisory role, the questions to ask are these: Do you take appointments from operators? Do you do advisory work for operators? Do you have commercial relationships with operators that might influence your recommendations? If the answer to any of these is yes, you need to understand how that relationship is managed and what safeguards exist to protect the owner's interests.

A consultant who answers these questions clearly and without defensiveness is probably telling you the truth. A consultant who is evasive or who tries to downplay the significance of these relationships is signalling that there may be a conflict of interest.
